Three-Point Estimation

Moves options, criteria, and risks toward a concrete result through "clarify the estimate object", "determine the optimistic value", and "derive the range, expected value, and risks".

Core question
Which realistic range from optimistic to pessimistic describes the estimation object, and which risks drive the difference between the three values?
MediumWorkshop + async10-30 min je Item
Purpose

Helps clarify options, criteria, and risks in concrete terms. It separates options, evaluation criteria, and open risks. The result is captured as a Three-Point Estimate, Risk Range, and Assumption Notes.

How it works

The team follows the steps "clarify the estimate object", "determine the optimistic value", "determine the most likely value", "determine the pessimistic value", and "derive the range, expected value, and risks". Each step is made visible. At the end, Three-Point Estimate, Risk Range, and Assumption Notes are available so decisions, tests, or actions can continue directly.

Flow

  1. 1Clarify the estimate object
  2. 2Determine the optimistic value
  3. 3Determine the most likely value
  4. 4Determine the pessimistic value
  5. 5Derive the range, expected value, and risks

Ideal for

  • Uncertain tasks
  • Project planning
  • Risk assessment

Not good for

  • Very small standard tasks
  • Large unsliced epics
  • Teams without context

Deep dive

In detail

Three-Point Estimation forces uncertainty into the open. The optimistic value describes a favorable but realistic path, while the pessimistic value describes an unfavorable but still plausible path. The most likely value is where experts see the highest probability. The three values can feed simple ranges, risk discussions, or weighted approaches such as PERT.

Facilitation

Clarify whether effort, duration, or cost is being estimated. Ask for realistic extremes rather than fantasy scenarios. Use the width of the range to discuss risk, dependencies, and missing information.

Planning Poker
