Product Discovery

Product Kata

Uses a recurring learning loop to connect direction, current condition, target condition, and the next smallest experiment.

Core question
Which Target Condition does the team want to reach in 1-2 weeks, and which smallest next step moves us there or lets us see where the obstacle is?

Purpose

Product Kata helps clarify customer problems, solution ideas, and evidence through a repeatable improvement routine. It captures direction, current metric, target metric, experiment notes, and learning.

How it works

The team clarifies direction or vision, describes the current condition with evidence, defines the next measurable target condition, selects a small hypothesis or experiment, runs and measures it, then reflects and starts the next kata loop.

Flow

  1. 1Clarify direction or vision
  2. 2Describe the current condition
  3. 3Define the next measurable target condition
  4. 4Choose the next small hypothesis or experiment
  5. 5Run and measure the experiment
  6. 6Reflect and start the next loop

The runsheet guides execution with 5 phases, timeboxes, 6 pitfalls, and clear stop criteria.

Ideal for

  • Product discovery with clear outcomes
  • Coaching product teams
  • Outcome instead of output steering
  • Learning with measurable targets

Not good for

  • Pure output-driven delivery
  • Teams without measurement culture
  • Strict waterfall environments

Deep dive

In detail

The Product Kata was described by Melissa Perri and is inspired by Mike Rother's Toyota Improvement Kata. It uses four recurring questions: where do we want to go, where are we now, what is the next measurable target condition, and what smallest experiment helps us move there? Teams revisit these questions regularly, often weekly, and learn iteratively instead of planning by features alone.

Facilitation

Make all four kata questions visible on the team board. Keep loops short and experiment-focused, and avoid turning them into broad strategy meetings.
