Derive Product Strategy from Vision

Move from a shared product vision through a solid bet to a measurable KPI structure.

Steps4 methods
Time1-2 weeks
FormatHybrid
Outcome

A product strategy traceable from vision to metric, with prioritized bets and a measurable KPI structure.

At the end you have

Product Vision BoardDIBB framework documentImpact mapKPI tree

Decision point

You can decide which bet is prioritized and which KPIs are tracked as binding.

Next step

Carry the prioritized bet into the roadmap and use the KPI structure in the next review cycle.

Ideal for

  • Teams without a clear link between vision and daily work
  • Start of a new strategy cycle
  • Need for a traceable chain from vision to metric

Not good for

  • Short-term tactical prioritization without strategic occasion
  • Teams without any data insight into current usage
Preparation

What should be clear before you start

Roles

  • Product leadership
  • Data or analytics owner

Inputs

  • Current product vision
  • Available usage and market data

Setup

  • Gather relevant data and insights upfront
  • Plan time for four consecutive strategy steps

Method path

4 methods
  1. 1Product StrategyProduct Vision Board

    Product Vision Board

What positive change should the product create for whom, and how does it support the business?

    Why this step?

The vision board creates a shared baseline before concrete strategic bets are formulated.

A first, data-based bet can be derived from the vision.

Paper illustration of Product Vision Board with its method-specific working model.
  2. 2Product StrategyDIBB framework document

    DIBB

Which bet follows from which belief, and which insight is supported by what data?

    Why this step?

DIBB grounds the strategic bet in actual data instead of unsupported assumptions.

The formulated bet is then branched out into concrete actors, impacts, and deliverables.

Paper illustration of DIBB with its method-specific working model.
  3. 3Product StrategyImpact map

    Impact Mapping

Why does the goal matter, who can influence it, how should behavior change and what could support it?

    Why this step?

Impact mapping makes visible through which actors and behavior changes the bet is meant to work.

The named impacts need a measurable structure to make progress visible.

Paper illustration of a branching impact map with a Why goal at the root, actor circles, How behavior changes and What options.
  4. 4Product StrategyKPI tree

    KPI Tree

Which changeable drivers explain our outcome, how are they calculated, and which input metrics can teams control?

    Why this step?

The KPI tree connects the strategic bet with concrete, observable metrics at every level.

The KPI structure becomes the basis for roadmap prioritization and progress measurement.

Impact Mapping: Worksheet

Plan the shared conversation from the goal through actors and behavior changes to possible options.

## Scope
Develop an impact map
Time: About 90–120 minutes

Complete this worksheet on paper or in your own document during the work.

## Preparation for this scope

### Method setup
- **Materials:** Wall space or digital mind-map board, cards for goal, actor, impact and deliverable, outcome signals and available evidence.
- **Roles:** Business and technical owners, product team, affected user or domain perspective and one facilitator.
- **Advance information:** Gather the Why goal and current baseline. Review available indicators, influence boundaries and ongoing initiatives.
- **Overall time needed:** About 90–120 minutes for a focused first mapping pass; impact measurement and delivery review happen later.
- **Setup:** Start with Why, then branch through Who, How and What. Keep each What proposal connected to its actor and impact.

### Prepare for the work steps

#### Why: Set a measurable goal
- Business or product goal
- Baseline, horizon and influence where known

#### Who: Identify relevant actors
- Goal and system boundaries
- Customer, business and delivery perspectives

#### How: Describe desired behavior changes
- Actor groups
- Goal and relevant user or business evidence

#### What: Derive possible deliverables
- Goal, actor and impact branches
- Product, service and organizational options

## Impact map: goal, actors, impacts and options

| Possible branch | Actor | Behavior change | Optional deliverable |
| --- | --- | --- | --- |
| Branch 1 | | | |
| Branch 2 | | | |
| Branch 3 | | | |

- **Branch 1:** Which actor, behavior and possible support belong together?
- **Branch 2:** How could this group support or obstruct the goal?
- **Branch 3:** Which other group can influence the impact?
