Whiteboard or Miro board with a pre-drawn sailboat (island = goal, wind = supporting factors, anchors = slowing factors, rocks = risks); stickies; timer; action tracker.
One facilitator; 4-12 team members; scribe.
Clear team goal or sprint/project outcome as the island; previous retro actions; known risks from the current pipeline; mood indicator.

Pitfalls
Recognize symptoms and steer against them
Island too vague
Goal is abstract ("get better"), wind and anchors do not relate to a shared direction.
Clarify the island first. Outcomes and deadline. If no clarity can be found, pause the retro and run a goal workshop beforehand.
Rocks become anchors
Phase 3 repeats phase 2, risks are confused with current problems.
Define clearly: anchor = slowing us down now, rock = future blocker. Put an example on the wall.
Wind ignored
Wind quadrant has 2 stickies, everything revolves around anchors and rocks.
Dedicate at least half of phase 2 to wind. Teams that do not name success cannot systematize it.
Risk without trigger
Rocks are noted, but no concrete action or threshold is defined.
For each top rock, define either mitigation or trigger ("if X by Y, then Z"). Without that, the risk stays abstract.
Metaphor dominates
Discussion revolves around wind-and-weather analogies, content gets lost.
Facilitator keeps the substance visible. The metaphor is a frame, not the goal. Overstretching it weakens the work.
