Preparation

What needs to be ready before start

Materials

Whiteboard or Miro board with three columns (Reverse ideas, Patterns, Reversed solutions); sticky notes; timer; visible reverse challenge.

People / roles

One facilitator who keeps reverse question present and prevents solution thinking; three to twelve participants with problem context; one scribe for the solution column.

Pre-read

Original challenge as one sentence; examples of previous solution attempts that did not work; known constraints; reason for workshop (risk analysis, service improvement, creative block).

Setup

Write original challenge, next to it reverse variant: "How do we ensure the opposite happens?" Both visible. Prepare three columns. Rule: in Phase 2 no solutions, only making it worse.

1Phase 1: Formulate reverse challenge
5-10 minRead original challenge aloud, invert it. Examples: "How do we lose as many new users as possible in week 1?" instead of "How do we activate new users?" Write reverse sentence on wall.Reverse sentence must be concrete and one-sided. "How do we make everything worse?" is too vague and produces play rather than usable risks.
2Phase 2: Collect bad ideas
15-20 minSolo phase 5 min: each person writes at least five ideas for how to worsen the problem. Then read and place round-robin. Laughter allowed, solution suggestions not.If solution suggestions appear, facilitator parks them visibly. We bring them back in Phase 4. Phase 2 lives from absurd deterioration.
3Phase 3: Identify patterns
10-15 minCluster reverse ideas. Name a pattern per cluster (for example onboarding hidden, support unreachable, pricing opaque). Write pattern in middle column.Clusters across multiple ideas are more valuable than individual ideas. Anyone who can assign three or more reverse ideas to one pattern has found a real lever.
4Phase 4: Derive solutions
10-15 minFor each pattern, formulate positive reversal and write it as concrete action in right column. Capture owner and next step per action.Reversal is not "do the opposite", but "use the lever positively". For onboarding hidden, not only more visible, but concretely for example three-step walkthrough in app section Home.

Form

Three-column markdown or wiki document with original challenge in header, reverse ideas, identified patterns and derived actions plus owner and date per action.

Versioning / ownership

One entry per session with date, challenge and participants. When repeated on same challenge, quote earlier reverse ideas at the beginning and mark new patterns.

Pitfalls

Recognize symptoms and steer against them

Trap

Reverse question too vague

Symptom

Reverse sentence is "how do we make everything bad", ideas become comedy round.

What to do

Formulate reverse question concrete and one-sided, ideally with actor, time and unwanted outcome. Put example on wall.

Trap

Solution suggestions in Phase 2

Symptom

Participants jump straight to improvements, reverse ideas stay thin.

What to do

Visible solution parking lot. Facilitator interrupts and parks every solution. Phase 4 becomes longer, but Phase 2 stays clean.

Trap

No psychological safety

Symptom

Bad ideas come only from facilitator, others stay silent or write harmless suggestions.

What to do

Facilitator starts with three absurd reverse ideas to set norm. If restraint persists, end session and work on safety culture first.

Trap

Patterns skipped

Symptom

Group goes directly from reverse ideas to solutions without clustering.

What to do

Enforce Phase 3. Require at least three reverse ideas per cluster. Individual ideas without cluster are marked separately as risks, not as solution.

Trap

Actions are only "do the opposite"

Symptom

Solution column contains generalities such as better, more visible, faster.
