    Review existing SWOT items, sharpen them, add if needed. Short reality check per item: evidenced or assumption. Mark assumptions. Hint: If SWOT items are very generic ("team spirit", "market change"), the matrix yields no concrete options. Better few sharp items than many vague ones.

    Phase 2: SO combinations

    20-30 min

    Combine strengths with opportunities: which strengths do we use to seize which opportunities. Formulate one option per relevant combination, concise and action-oriented. Hint: Not every combination is meaningful. Start with the 2-3 strongest strengths and opportunities, broaden only after these are exhausted. Options must be concrete ("market X with product variant Y"), not abstract ("growth").

    Phase 3: ST combinations

    15-25 min

    Strengths against threats: how do we defend against external threats with our strengths. Formulate defensive options. Hint: Defensive options are often underestimated. If ST stays empty, the team either does not accept the threats or does not believe the strengths are robust enough.

    Phase 4: WO and WT combinations

    25-35 min

    WO: which opportunities help us reduce weaknesses. WT: which weaknesses become critical through threats, what do we minimize or avoid. Create 2-4 options per quadrant. Hint: WT is the most uncomfortable quadrant: it often contains business-model risks ("We cannot serve this market segment profitably"). Do not skip it, even when uncomfortable.

    Prioritize 3-5 options from all derived options (dot voting or decision matrix). Assign owner and next step per prioritized option. Move options into the next strategy cycle. Hint: If 20 options move into a document without prioritization, nothing happens. Carry forward at most 5 options; put the rest into a backlog with clear review date.

Draw matrix with four quadrants: SO (use strengths, seize opportunities), ST (use strengths, defend against threats), WO (reduce weaknesses with opportunities), WT (minimize weaknesses and threats). Make SWOT inputs visible on the axes. Run one example combination at the start.
