Whiteboard or digital board with 4x4 matrix (axes: strengths/weaknesses vertical, opportunities/threats horizontal); visible SWOT template; markers; stack of cards or stickies per combination.
One facilitator who guides combinations; 4-8 participants with strategic and operational context; one scribe documenting derived options; neutral moderation if conflicts arise.
Share SWOT results 2-3 days ahead; note on TOWS logic (SO Maxi-Maxi, ST Maxi-Mini, WO Mini-Maxi, WT Mini-Mini); strategy anchor or vision as reference.

Pitfalls
Recognize symptoms and steer against them
SWOT items too vague
Strengths such as "good team" or opportunities such as "digital transformation" create options without substance.
Sharpen SWOT before the TOWS workshop: every strength with concrete example, every opportunity backed by market signal. Without this sharpness, postpone TOWS.
Completeness trap
Team tries to combine every strength with every opportunity, matrix becomes a 30-field table, no option becomes sharp.
Not every combination is meaningful. Start with top-3 strengths and top-3 opportunities. Explicitly mark empty fields as "not relevant".
WT is skipped
Three quadrants are full, WT stays empty or contains phrases. Threats are not addressed honestly.
Facilitator forces WT quadrant: "Which combination would hit us existentially?" Options may be avoidance or out-of-scope decisions; that is legitimate.
Options without action link
Options are keywords such as "growth" or "innovation", no concrete how.
Option must fit the form "With X we achieve Y in market Z by date". If the format cannot be filled, it is not a strategy option.
No prioritization
Workshop ends with 20 options, all good, none pursued.
Prioritization is mandatory. At most 5 options are carried forward; the rest goes into backlog with review date. Owner and next step before workshop ends.
No external validation
Opportunities and threats are based only on self-perception, options miss the market.
Plan external validation before prioritization: customer interviews, competitor analysis, market report. Move options into strategy only after validation.
