Preparation

Whiteboard or Miro board with four-field grid (Strengths, Weaknesses on top; Opportunities, Threats below); stickies in four colors; markers; template for TOWS linking as second page.

One facilitator who structures discussion; four to eight participants from strategy, sales, product and operations; one scribe who records evidence and sources.

Pre-read

Current market data and competitor analysis; internal performance metrics from last two quarters; known trends from PESTLE; existing strategy or vision papers.

Setup

Create grid, make definition of every cell visible (internal vs. external, positive vs. negative). State rule: every entry needs evidence (number, source, observation). Timer at 20 min per cell.

Form

Structured document with SWOT quadrants, TOWS matrix and prioritized strategic-direction list. Every entry contains evidence, source and date; directions have owner, hypothesis and indicator.

Versioning / ownership

One file per strategy cycle with date and unit of analysis in header. Archive previous version, do not overwrite. Re-reference evidence with source and date on every update.

Pitfalls

Recognize symptoms and steer against them

Evidence-free claims

Symptom

Entries such as "strong team" or "difficult market" without number, source or comparison.

What to do

Demand evidence for every entry. If no evidence exists, mark as hypothesis and set research follow-up, do not put in final version.

Trap

Internal and external confused

Symptom

Internal measures appear under Opportunities, external trends under Strengths.

What to do

Repeat cell definition before every phase. Strengths/Weaknesses = company can change it itself. Opportunities/Threats = company must accept it.

TOWS skipped

Symptom

Workshop ends with four lists without deriving options.

What to do

Force TOWS into agenda. Reserve at least 30 min. SWOT without TOWS is diagnosis without therapy.

No comparison basis for differentiation

Symptom

Strengths are properties every competitor could claim equally.

What to do

Ask "compared to whom". If answer names nobody concrete, it is not a Strength, but hygiene prerequisite.

Unit of analysis too broad

Symptom

Statements swing between corporate level and individual product, quadrants contradict each other.

What to do

Choose one level. If both levels matter, run two SWOTs in sequence, not parallel.

Prioritization by consensus

All strategic directions marked "important", no selection made.

What to do

Add Decision Matrix or dot-voting. Maximum five directions in final artifact, rest into backlog.
