What needs to be ready before start
Shared document or whiteboard with five columns (Specific, Measurable, Achievable, Relevant, Time-bound) and a header row for the raw goal; timer; link list to KPI dashboards or baselines.
One owner of the goal (person responsible for the outcome); one to seven contributors, at least one with data access; optional reviewer from outside the team.
Raw goal as one sentence; higher-level strategic anchor (OKR, mission, initiative); baseline of the metric from the last 4-12 weeks; known constraints (budget, dates, dependencies).

Place raw goal at top. Five columns empty. Timer set to 15-30 min. Rule: each column requires a short written answer, no step is skipped.

What comes out at the end
Date and owner in header. Mid-quarter adjustments as edit log at end, do not overwrite. If target value changes, document rationale and keep previous value.

Raw goal: More buyers on mobile.
Specific: Increase conversion rate on the mobile web variant (iOS Safari + Android Chrome) in the checkout funnel from Add-to-Cart to Order Placed.
Measurable: Currently 1.8% (baseline 12-week average, source: Amplitude funnel mobile_checkout_v3). Target: 2.6% by 2026-09-30.
Achievable: Three initiatives planned — Address Autofill (P0), Apple Pay Express (P0), Inline Validation (P1). Engineering capacity of 2 FTE for 8 weeks committed.
Relevant: Supports Company Bet 1 "Mobile First" and Company OKR 1.2 (Mobile Revenue Share from 32% to 45%).

Pitfalls
Recognize symptoms and steer against them
Output instead of outcome
Goal describes an activity ("launch feature", "perform migration"), not an effect.
Ask follow-up: which measurable effect should the output create. That effect becomes the goal, the activity remains initiative.
Metric without source
Number is in the goal, but nobody can say where baseline comes from or how final value will be measured.
Source (dashboard link, SQL query, tool path) as mandatory field. Without source, metric cannot be steered, setup task first.
Vanity metric
Measured metric is easy-to-reach activity (pageviews, sign-ups) instead of actual effect.
Ask: "Would doubling this metric improve our business?" If unclear, swap metric for an outcome metric.
Sandbagging via baseline comparison
Target value is only 5% above baseline and would be reached without action.
Stretch norm: target value must require change. Look at trend of last 12 weeks, set target clearly above extrapolated trend.
Time-bound vague
"By end of year" without concrete date, no mid-checkpoint.
Concrete date (day.month.year) plus at least one mid-checkpoint. Create calendar appointment immediately, not "soon".
Achievable not checked
Ambitious goal without recognizable path, team does not know where to start after 2 weeks.
Identify three plausible initiatives that make the goal reachable. If no three can be found, goal is too ambitious or too vague.
