Plan my session
Plan a concrete work block with agenda, roles, preparation, and a copyable result artifact.
Session: SMART Goals
The plan translates the method into a concrete facilitated work block. Your inputs flow directly into the session brief and work artifact.
Method session with 1-8. The plan uses the existing method logic and the runsheet.
RunsheetUse the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.
The session works directly toward SMART Goal. After the session, the artifact should be shareable, reviewable, or reusable.
- 1
0-3 min
3 minRead raw goal aloud. Check whether it is an outcome (effect) or output (activity). If output, reformulate back to outcome. Hint: "Launch dashboard" is an output. "Increase weekly dashboard usage from 4 to 10 hours among sales leads" is an outcome.
FacilitatorSMART Goal - 2
3-8 min
5 minSpecific: formulate concrete who, what, where. Replace vague words such as "improve" or "optimize" with concrete verbs. Hint: Test: can a stranger understand the goal without follow-up questions. If not, specificity is missing.
FacilitatorMeasurement Note - 3
8-15 min
7 minMeasurable: name metric, baseline and target value. Link source of metric. If no baseline exists, baseline measurement becomes precondition. Hint: Without data source, the metric is not measurable. If no source can be named, the goal cannot be steered. Setup action first.
FacilitatorDeadline - 4
15-22 min
7 minCheck Achievable and Relevant. Achievable: is there a plausible path (initiative, resources)? Relevant: which higher-level anchor goal does this support? Hint: Achievable does not mean easy. Stretch is allowed if the path can be sketched at least roughly. If the anchor is missing, the reason is missing.
FacilitatorSMART Goal - 5
22-30 min
8 minTime-bound: concrete end date, intermediate checkpoints. Formulate final goal statement in one sentence. Record owner and review date. Hint: "By end of quarter" is acceptable, "soon" is not. At least one mid-checkpoint where the "Achievable" assumption is reviewed.
OwnerMeasurement Note - 6

Session Brief: SMART Goals
Goal
Artifact: SMART Goal
Working Question
How should the goal be worded so precisely that an outside person can objectively determine in 6 months whether it was achieved?
Context
Raw goal as one sentence; higher-level strategic anchor (OKR, mission, initiative); baseline of the metric from the last 4-12 weeks; known constraints (budget, dates, dependencies).
Setup
- Format: Method session
- Duration: 15-30 min
- Mode: Workshop or async
- Participants: One owner of the goal (person responsible for the outcome); one to seven contributors, at least one with data access; optional reviewer from outside the team.
- Owner: One owner of the goal (person responsible for the outcome)
- Participation mode: Team round, shared work and alignment
- Outcome logic: Finish artifact
Participation Logic
Use the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.
Outcome Logic
The session works directly toward SMART Goal. After the session, the artifact should be shareable, reviewable, or reusable.
Input
Shared document or whiteboard with five columns (Specific, Measurable, Achievable, Relevant, Time-bound) and a header row for the raw goal; timer; link list to KPI dashboards or baselines.
Preparation
Place raw goal at top. Five columns empty. Timer set to 15-30 min. Rule: each column requires a short written answer, no step is skipped.
