Product Canvas template (Roman Pichler or own variant) as A0 print or Miro board; stickies in four colors; markers; link to vision and persona; current roadmap notes.
One facilitator (usually Product Lead); Product Owner; one UX Lead; two to three engineers; optionally stakeholder from business or operations. Maximum seven people.
Product vision; persona profiles; known business goals and KPIs; current architecture constraints; list of existing features with usage.
3-4 h for first canvas, then 1 h maintenance per quarter
Canvas with quadrants: top left goal and metrics, bottom left persona and needs, top right big picture (journeys, storyboards), bottom right product details (epics, constraints). Quadrants pre-labeled and empty.

Filled Product Canvas as photo or Miro snapshot plus accompanying document with goal, metrics, persona needs, big-picture sketches, epic list, constraints and MVP definition.
One canvas per quarter or major release. Archive previous version with date and release tag. Changes during a release as edit log at canvas footer, not overwriting.

Product Canvas - Invoice Tool, Q3 2026
Goal: Solo self-employed people create invoices faster and send them correctly. Metrics: Time-to-first-invoice from 12 min to 4 min; invoice error rate (rejected invoices) from 8% to 3%.
Persona: Anna, 34, freelance designer, 6-12 invoices per month. Needs:
- Select recurring customers quickly.
- Apply tax rules correctly and automatically (small-business rule, reverse charge).
- Generate legally compliant invoice PDF with XRechnung attachment.
Big picture: Storyboard "recurring customer -> load template -> tax rule automatic -> send with XRechnung".
Epics:
- E1 Customer templates with auto-prefill (M).
- E2 Tax-rule engine with small-business and reverse-charge logic (L).
- E3 XRechnung XML generator (M).
- E4 PDF engine with German layout (S).
Constraints (red): § 14 UStG, XRechnung standard 2.0, German font licenses.
MVP slice (by 2026-09-30): E1 + E2 (small-business path) + E4. E2 reverse charge and E3 as R2 (2026-10-31).
Pitfalls
Recognize symptoms and steer against them
Canvas becomes feature list
Quadrants fill with feature names, while goals and needs remain thin.
Enforce sequence: goal and metrics first, then persona needs, then features. Anyone jumping earlier rebuilds a wish list.
Multiple personas in same canvas
Needs contradict each other, prioritization becomes impossible.
One primary persona per canvas. Document secondary personas, but put their needs into a separate canvas iteration. Otherwise no sharp MVP emerges.
Metrics are output counts
Metrics are "10 features delivered" instead of outcome.
At least one outcome metric per goal (behavioral or business metric). Output counts are accompanying indicators, not the goal.
Constraints ignored
Big picture contains flows that are not allowed by regulation, and nobody challenges it.
Bring in domain expert or compliance person at least for Phase 4. Red constraint cards have veto right over epics.
Canvas without handover
Beautiful canvas, but roadmap and backlog continue unchanged.
Enforce Phase 5: transfer MVP slice into backlog with concrete items and owner. Canvas without this handover is incomplete.
Maintenance cycle missing
Canvas is created once, then never updated; new insights land only in backlog.
Quarterly canvas review as calendar event. Reflect release lessons in the canvas, otherwise it loses strategic value.
