Preparation
What needs to be ready before start
Whiteboard or Miro board with three columns (To Discuss, Discussing, Discussed); stickies; timer (visible to everyone, for example cuckoo.team); dot voting option; shared note area for action items.
A facilitator controlling timer and voting; three to twenty participants with equal speaking rights; a scribe for notes and action items.
Overarching theme or setting (for example Engineering Guild, Sprint Retrospective Team A); expectation (no predefined agenda); explain format to all invited participants so no one comes with presentations.
30-90 min
Place three columns on wall. Announce voting rule (typically 2 dots per person). Fix time slot per topic in advance (typically 5 min, then Roman vote: continue, another topic, end). Open action-note area.

Pitfalls
Recognize symptoms and steer against them
Prepared agenda through a back door
Some participants bring detailed presentations or push topics in advance by email.
Explain format to all participants before the session. In the meeting, topics must be collected on-site; pre-communicated topics lose priority.
Timer is ignored
A discussion runs for 15 minutes because "it's still interesting," so other topics are skipped.
Apply Roman vote strictly after 5 minutes. Facilitator interrupts even for executives or senior voices. Method depends on timer discipline.
Voting done in turn
First votes guide later votes and vocal participants dominate.
Use silent, simultaneous voting (dots or online tool). Before voting, ban pitches about your topic for 30 seconds, only the explanation.
No action items
Session was energetic, but after one week no one remembers what was decided.
Reserve final 5-10 minutes for outcomes per topic. At least one insight or follow-up meeting, often owner plus deadline. Scribe enforces this.
Group too large
With over 20 participants, topic explanation takes 30 minutes and discussion is limited.
For over 15, split into two Lean Coffees or run topic voting in small groups before plenary. Open Space fits better above 25 participants.
