Preparation
What needs to be ready before start
Whiteboard or Miro board with a three-column structure (claim, reasons, evidence); sticky notes in three colors (thesis, pro, contra); arrows/markers; timer; shared sources for evidence.
One facilitator who separates claims sharply and asks for evidence; one to eight participants with subject-matter knowledge; one scribe who recreates the map digitally.
Central decision question; previous discussion notes or memos; available data sources and studies; definition of 'evidence' (what counts: source, data, experience).

Mark the three columns on the board. Stick an example row for pro/con/evidence. State the rule: every claim is supported by at least one reason, and every reason needs either evidence or an assumptions sticker.

One map per question with date. When new evidence or arguments appear, add an update section at the end; do not delete old arguments, mark them as 'rebutted' or 'outdated'.

- Contra: Data residency unclear (assumptions sticker: legal review needed).
Weak spots: The assumption 'workload remains stable' is the most expensive assumption for Thesis A. Data residency blocks Thesis B until legal review.
Recommendation: 6-week pilot with managed service plus parallel load measurement for the self-hosting scenario. Decision by 30.06., decider: @julia.
Pitfalls
Recognize symptoms and steer against them
Arguments contain multiple claims
A pro sticker says 'faster and cheaper and safer' and cannot be checked.
Split it into individual statements, each with its own evidence sticker. If it cannot be split, the argumentation is sloppy and needs rewriting.
Evidence is confused with opinion
'It has always worked for us' is used as evidence without a data point.
Clarify the evidence definition before Phase 3: source, data point, study, documented incident. Experience is allowed, but mark it as an experience anecdote.
The map becomes a consensus machine
Counterarguments are missing and all pros support the same thesis.
The facilitator asks for a counterargument to every strong argument. Assign a Devil's Advocate role if needed.
Emotional debate overrides logic
The discussion gets heated and personal, and the map is no longer updated.
Argument Mapping is not suited to conflict moderation. Pause the session, resolve the conflict separately, then continue with structured argumentation.
Recommendation without closing open gaps
A decision is made despite dominant assumptions stickers.
If more than a third of the arguments rely on assumptions instead of evidence, the recommendation must be 'research first'. The decision log documents the caveat.
