Daily tracking with date, list of planned Pomodori, list of actually completed Pomodori by task, list of interruptions (internal/external) and short daily reflection (what disrupted focus, what helps tomorrow).
Pomodoro Technique
Preparation
What needs to be ready before start
Timer (physical or app such as Be Focused, Toggl Track Pomodoro, focus-timer.com); list of today's tasks; notepad for interruptions; daily tracking sheet.
Solo practice. Pair Pomodoro is possible in teams, then two people with synchronized timers.
Task list with rough estimate in Pomodori (1 Pomodoro = 25 min work + 5 min break); typical interruption patterns (Slack, calls, meetings); daily horizon (typically 8-12 Pomodori is realistic).
25 min cycles
Break tasks into Pomodoro units (split tasks > 4 Pomodori, bundle tasks < 1 Pomodoro). Turn off notifications. Set Slack/email status to Focus. Keep tracking sheet ready.
Core question
The one question this method answers
Which task will I work on without interruption for the next 25 min, and how many of these cycles will I deliver today?
Flow
Marker: Minute
| Step | Duration | Action | Hint |
|---|---|---|---|
10-1 min | 1 min | Choose task, write it down in one sentence, set timer to 25 min. Remove distractions (phone away, tabs closed). | The task must be executable in 25 min or deliver a clear partial step. Vague tasks ("work on strategy") are not Pomodoro tasks. |
21-26 min | 25 min | Work with focus. If an interruption appears (internal idea, external request), park it on the notepad, do not handle it. For hard interruptions (fire, active incident), abort the Pomodoro. | An aborted Pomodoro does not count. Anyone who aborts regularly has not adapted the environment (status, door, headset). Fix the environment first, then use the method. |
326-31 min | 5 min | Short break: stand up from the desk, water, stretch, no screen. Record the Pomodoro in the tracking sheet. | Break without screen. Checking email during the break means no break happened. Relax your eyes actively, otherwise focus capacity collapses in the afternoon. |
4Every 4 Pomodori | 15-30 min long break | After 4 Pomodori, take a longer break: 15-30 min, go outside, walk, eat. Review the day's balance. | Long breaks are mandatory, not a bonus. Without them, focus quality drops noticeably in the afternoon. Put them in the calendar as required blocks. |
Artifact
What comes out at the end
One page or entry per day. Weekly and monthly review optional to detect patterns (for example weak Wednesdays, strong mornings). Document changes to the system.
- App such as Forest, Toggl Pomodoro, Pomofocus
- Plain-text file with table (date, Pomodoro, task, interruption)
- Notion database with daily page
- Physical notebook with tally marks

Pomodoro Log - 2026-05-16 (Sabine, solo tax advisor)
Planned: 10 Pomodori. Completed: 7.
| # | Time | Task | Notes | Interruptions |
|---|---|---|---|---|
| 1 | 08:00-08:25 | VAT advance return client Schmidt | completed | 1 internal (idea for onboarding docs, parked) |
| 2 | 08:30-08:55 | VAT advance return client Müller | completed | - |
| 3 | 09:00-09:25 | Payroll client Klein | 70% | 1 external (urgent client call, Pomodoro aborted) |
| 4 | 10:00-10:25 | Payroll client Klein | completed | - |
| 5 | 10:30-10:55 | Payroll client Berger | completed | - |
| 6 | 13:00-13:25 | Onboarding docs draft | 50% | 2 internal |
| 7 | 13:30-13:55 | Onboarding docs draft | completed | - |
Long breaks: after Pomodoro 4 (30 min walk), after Pomodoro 7 (lunch, 40 min).
Reflection: Afternoon dip 14:00-15:00, phone calls are good for that time. Onboarding docs need 2 more Pomodori tomorrow. Use Slack Focus status more consistently from 08:00 starting Monday.
Pitfalls
Recognize symptoms and steer against them
Tasks too large
Pomodoro 1 ends, the task is not done, no success moment, motivation drops.
Break tasks into Pomodoro units before the day starts. Split tasks > 4 Pomodori into measurable parts.
Breaks ignored
Pomodori are chained together without breaks, focus quality is low in the afternoon.
Treat breaks as mandatory; the break timer starts automatically. Screen break, physical movement. Skipping breaks lowers daily productivity.
Interruptions are handled
Every Slack ping pauses the Pomodoro; the method becomes self-deception.
Park interruptions on the notepad, then handle them in the next slot. Set status to Focus. If the environment is inevitably interruption-heavy, try shorter Pomodori (15 min).
Tracking without review
A tally list is maintained but never reviewed, so patterns are not recognized.
Run a weekly 10 min review: when focus works, when it does not, what interruptions are most frequent. Make one adjustment per week.
Method extended to meetings
Meetings are counted as Pomodori although they are not focus time.
Pomodori are solo focus. Meetings are a separate category. Mixing both destroys the signal in the tracking.
Stop criteria
Done signals checkable in under a minute
