Plan my session

Plan a concrete work block with agenda, roles, preparation, and a copyable result artifact.

Session: Pareto Analysis

The plan translates the method into a concrete facilitated work block. Your inputs flow directly into the session brief and work artifact.

Derived automatically

Method session with 1-6. The plan uses the existing method logic and the runsheet.

Runsheet
Participation logic
Team round, shared work and alignment

Use the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.

Outcome logic
Finish artifact

The session works directly toward Pareto Chart. After the session, the artifact should be shareable, reviewable, or reusable.

  1. 1

    Section 1: Validate categories

    15 min

Review items with domain experts and check for overlaps, duplicate counting, or catch-all categories. Fix definitions in writing. Hint: A "Other" category above 15% is a critical problem; it hides the real drivers.

    FacilitatorPareto Chart
  2. 2

    Section 2: Calculate distribution

    10 min

Sum frequencies or costs, sort descending, calculate cumulative sum and cumulative percentage. Hint: If top 3 are below 40%, there is no Pareto distribution. Then the method does not deliver clear focus.

    FacilitatorTop Causes
  3. 3

    Section 3: Chart and threshold

    15 min

Create Pareto chart (bars for frequency, line for cumulative percentage). Mark 80% threshold as a horizontal line. Hint: The threshold does not have to be exactly 80. 70 or 90 are valid if the distribution has a bend there. Search for the inflection point.

    FacilitatorFocus List
  4. 4

    Section 4: Leverage check

    20 min

For each item in the top group rate leverage: actionable in 30 days, actionable in 90 days, not actionable. Only actionable items become actions. Hint: If the top cause is external (for example market demand), Pareto leads astray. The method then delivers awareness, not a plan.

  5. 5

    Section 5: Decision

    10 min

Define one to three items with owner and due date as actions. Keep remaining long-tail items intentionally untouched and document rationale. Hint: Long tail must be explicitly held. Otherwise the team discusses again in 4 weeks whether to work on it.

Session Brief: Pareto Analysis

Goal

Artifact: Pareto Chart

Working Question

Which 20% of items drive 80% of impact, and which levers in the top group are truly actionable?

Context

Data period (at least 60 days or 100 incidents); measurement source and collection method; known outliers or exceptions; definition of the unit being counted.

Setup

  • Format: Method session
  • Duration: 60-90 min
  • Mode: Workshop or async
  • Participants: One analyst prepares the data; two to three domain experts verify categories; one decider approves consequences from the distribution.
  • Owner: One analyst prepares the data
  • Participation mode: Team round, shared work and alignment
  • Outcome logic: Finish artifact

Participation Logic

Use the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.

Outcome Logic

The session works directly toward Pareto Chart. After the session, the artifact should be shareable, reviewable, or reusable.

Input

Spreadsheet with columns Item, frequency or cost, cumulative sum, cumulative percentage; bar-line chart template; shared document for conclusions.

Preparation

Load data extract into spreadsheet. Sort items descending. Calculate cumulative sum and percentage. Prepare chart without sharing yet to avoid bias.

Agenda

  1. Section 1: Validate categories (15 min) Owner: Facilitator Action: Review items with domain experts and check for overlaps, duplicate counting, or catch-all categories. Fix definitions in writing. Hint: A "Other" category above 15% is a critical problem; it hides the real drivers. Output: Pareto Chart

  2. Section 2: Calculate distribution (10 min) Owner: Facilitator Action: Sum frequencies or costs, sort descending, calculate cumulative sum and cumulative percentage. Hint: If top 3 are below 40%, there is no Pareto distribution. Then the method does not deliver clear focus. Output: Top Causes

  3. Section 3: Chart and threshold (15 min) Owner: Facilitator Action: Create Pareto chart (bars for frequency, line for cumulative percentage). Mark 80% threshold as a horizontal line. Hint: The threshold does not have to be exactly 80. 70 or 90 are valid if the distribution has a bend there. Search for the inflection point. Output: Focus List

  4. Section 4: Leverage check (20 min) Owner: Facilitator Action: For each item in the top group rate leverage: actionable in 30 days, actionable in 90 days, not actionable. Only actionable items become actions. Hint: If the top cause is external (for example market demand), Pareto leads astray. The method then delivers awareness, not a plan. Output: Pareto Chart

  5. Section 5: Decision (10 min) Owner: Owner Action: Define one to three items with owner and due date as actions. Keep remaining long-tail items intentionally untouched and document rationale. Hint: Long tail must be explicitly held. Otherwise the team discusses again in 4 weeks whether to work on it. Output: Top Causes

  6. Publish artifact (10 min) Owner: Owner Action: Check the artifact for completeness, define location, set version or status, and name review recipients. Output: Pareto Chart

Closeout
