Session: Golden Circle

The plan translates the method into a concrete facilitated work block. Your inputs flow directly into the session brief and work artifact.

Derived automatically

Method session with 1-8. The plan uses the existing method logic and the runsheet.

Runsheet
Participation logic
Team round, shared work and alignment

Use the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.

Finish artifact

The session works directly toward Why Statement. After the session, the artifact should be shareable, reviewable, or reusable.

  1. 1

    0-10 min

    10 min

Brainstorm Why: Why does the organization exist beyond revenue? Write in the form of "We believe that..." or "So that...". At least five variants. Hint: Why is not mission. If it sounds interchangeable with competitors, keep digging. Why answers why someone is committed, not what they deliver.

  2. 2

    10-25 min

    15 min

Describe How: which principles, values, and ways of working differentiate the approach? Keep this to three to five principles, each with a concrete example. Hint: How without examples becomes branding language. Every principle needs a concrete practice; otherwise, it is only a wish.

  3. 3

    25-40 min

    15 min

Make What concrete: which product, service, and features arise from Why and How? Build a list of core offerings. Hint: If What cannot be derived from How, the circles are inconsistent. Often What is clear while Why and How were attached later; then Why must be redefined.

  4. 4

    40-55 min

    15 min

Test for coherence: would How fulfill Why when What is delivered? Audience test: can an outsider repeat the Why sentence after 10 seconds? Hint: Test with a real person outside the group. People who built the message cannot assess it objectively. Capture at least three external opinions.

  5. 5

    55-60 min

    5 min

Finalize statements: Why in one sentence, How in three to five bullet points, What as concrete offerings. Define communication owner and review date in three months. Hint: Golden Circle is never finished. If strategy changes or market conditions shift, review is required. Schedule the follow-up date immediately, not "when convenient".

Session Brief: Golden Circle

Goal

Artifact: Why Statement

Working Question

Why does this organization or initiative exist, how does it pursue this purpose, and what concrete offer follows from it?

Context

Reason for the session (new positioning, refresh, pitch), current mission/vision, differentiation against two to three competitors, list of pain points the offer addresses, current marketing messages for self-review.

Setup

  • Format: Method session
  • Duration: 30-60 min
  • Mode: Workshop or async
  • Participants: Story owner with mandate (founder, CEO, functional lead), one facilitator, two to seven co-thinkers from leadership, marketing, product, sales, and optionally one external sparring partner for audience perspective.
  • Owner: Story owner with mandate (founder, CEO, functional lead), one facilitator, two to seven co-thinkers from leadership, marketing, product, sales, and optionally one external sparring partner for audience perspective
  • Participation mode: Team round, shared work and alignment
  • Outcome logic: Finish artifact

Participation Logic

Use the session for shared understanding. Contributions are collected visibly, assumptions are aligned, and open differences remain traceable in the artifact.

Outcome Logic

The session works directly toward Why Statement. After the session, the artifact should be shareable, reviewable, or reusable.

Input

Whiteboard or Notion page with three concentric circles (Why, How, What), sticky notes or text fields for each circle, a collection of internal statements about mission, vision, and values, examples of strong Why statements from comparable industries and company sizes.

Preparation

Mount the three circles on the wall: Why in the center, How in the middle, What on the outside. Place existing statements in the matching sector. Use famous Why statements (for example Apple, Patagonia) as anchors, not as templates. Set timer for the first phase.

Agenda

  1. 0-10 min (10 min) Owner: Facilitator Action: Brainstorm Why: Why does the organization exist beyond revenue? Write in the form of "We believe that..." or "So that...". At least five variants. Hint: Why is not mission. If it sounds interchangeable with competitors, keep digging. Why answers why someone is committed, not what they deliver. Output: Why Statement

  2. 10-25 min (15 min) Owner: Facilitator Action: Describe How: which principles, values, and ways of working differentiate the approach? Keep this to three to five principles, each with a concrete example. Hint: How without examples becomes branding language. Every principle needs a concrete practice; otherwise, it is only a wish. Output: Messaging Notes

  3. 25-40 min (15 min) Owner: Facilitator Action: Make What concrete: which product, service, and features arise from Why and How? Build a list of core offerings. Hint: If What cannot be derived from How, the circles are inconsistent. Often What is clear while Why and How were attached later; then Why must be redefined. Output: Positioning Draft

  4. 40-55 min (15 min) Owner: Facilitator Action: Test for coherence: would How fulfill Why when What is delivered? Audience test: can an outsider repeat the Why sentence after 10 seconds? Hint: Test with a real person outside the group. People who built the message cannot assess it objectively. Capture at least three external opinions. Output: Why Statement

  6. Publish artifact (10 min) Owner: Owner Action: Check the artifact for completeness, define location, set version or status, and name review recipients. Output: Why Statement

Closeout
